Lesson 1: 90-day rollout script

This is written as a practical operating script for stewards. Use it as your weekly cadence.

Phase 1 — Stabilize (Days 1–14)

Goal: Make the basics boring and reliable. Steward actions (weekly)

• Run triage daily (10–20 min)
• Hold one weekly Ops Check (30–45 min)
• Run PulseChecks weekly (private)
• Close loops daily (10 min)

Scope rules

• Keep to 3 domains only (the pilot set)
• Accept only Small and Medium requests
• High emotional load requests are routed to CareAndListening and handled with extra consent

Deliverables by Day 14

• Steward Dashboard is used daily
• Closure rate feels normal
• “NeedsInfo” gets resolved fast
• No chronic helper overload

Phase 2 — Expand (Days 15–45)

Goal: Add capacity without losing cleanliness. Add 1 domain at a time (every 2 weeks max), only if:

• closure rate remains high
• stewards are not overloaded
• the prior domains are stable

Recommended new domain sequence:

1. ToolsAndResources (if not already active)
2. SkillShares
3. ChildcareSupport (only with strong boundaries)
4. CareAndListening (only with Care Steward capacity)

Weekly rhythm

• Monday: triage + capacity review
• Wednesday: closure sweep + stale requests cleanup
• Friday: quick metrics snapshot + adjustments

Deliverables by Day 45

• 4–5 domains running smoothly
• Clear pausing behavior is normalized
• A “request rewrite” culture exists (people learn clarity)

Phase 3 — Integrate (Days 46–90)

Goal: Make exchange part of daily life, not a special event. Operational upgrades

• Introduce “micro-sprints” (7-day themed pushes) inside stable domains:
• Publish monthly “State of Exchange” summary (non-shaming)
• Formalize steward succession (backup stewards, handoffs)

Network upgrades (optional)

• Start inter-village learning calls
• Begin exploring regional exchange corridors (only if your internal hygiene is strong)

Deliverables by Day 90

• Stable steward cadence
• Stable domain limits
• Clear repair pathways
• New villagers onboard without chaos
• A village can scale participation without losing trust
