🌀 Why It's Time to Reinvent Organizations
Based on Frederic Laloux’s model of organizational evolution.
This map illustrates the stages of human organizational development - from early power-driven systems (Red) to complex, self-organizing, evolutionary systems (Teal).
### It connects interior consciousness (what people feel and value) to exterior structures (how organizations operate and behave). Reinventing Organizations Map by Szabolcs Emich & Károly Molnár is licensed under CC BY-SA 4.0
The map uses two axes:
- Vertical: Individual ↔ Collective (personal vs. group levels)
- Horizontal: Interior ↔ Exterior (inner experience vs. visible action)
Each quadrant shows how mindset and behavior evolve as consciousness matures.
🌈 Left Column: Stages of Organizational Development
These are color-coded maturity levels that describe worldviews:
🔴 Impulsive – Red
- Worldview: Power and dominance.
- Strength: Quick reactions and survival in chaotic environments.
- Limitation: Poor for complex, collaborative work.
- Values: Command, authority, division of labor.
🟠 Conformist – Amber
- Worldview: Stability and order through structure.
- Strength: Creates predictability, loyalty, and rules.
- Limitation: Rigid, resists innovation.
- Values: Long-term perspectives, size and stability, formal roles, processes.
🟡 Achievement – Orange
- Worldview: Results, success, and rational progress.
- Strength: Innovation and meritocracy.
- Limitation: Competitive, profit-driven, ego-based.
- Values: Innovation, accountability, meritocracy.
🟢 Pluralistic – Green
- Worldview: Harmony, equality, community.
- Strength: Deep empathy, collaboration, shared purpose.
- Limitation: Can avoid conflict and decision-making.
- Values: Empowerment, values-driven culture, multiple stakeholder perspectives.
🔷 Evolutionary – Teal
- Worldview: Conscious evolution, self-management, wholeness.
- Strength: Adapts naturally; purpose-driven.
- Limitation: Requires trust and maturity.
- Values: Evolutionary purpose, wholeness, self-management.
🔹 The Four Quadrants (Main Framework)
Top Left: Individual – Interior
(Thinking · Feeling · Attitude)
“What I experience inside myself.”
Covers:
- Inner motive / drive for manifestation: What energizes action.
- Consciousness of self: Awareness of identity and purpose.
- Attitude during contact: Emotional tone and openness when interacting.
- Emotions like fear, trust, loyalty: The spectrum of human motivation.
Teal level here means deep self-awareness, authenticity, and trust.
Top Right: Individual – Exterior
(Knowledge · Skills · Behavior)
“What I do externally.”
Covers:
- Leadership style: From command-and-control → empowerment → evolutionary stewardship.
- Decision making: From power-based → rule-based → participatory → self-managed.
- Personnel development: From compliance → training → coaching → self-directed growth.
- Conflict resolution: From suppression → mediation → systemic healing.
- Meetings: From reporting → information sharing → co-creation.
Teal behavior: purpose-led, consent-based, transparent.
Bottom Left: Collective – Interior
(Values · Culture · Relationship)
“What we experience together.”
Covers:
- Work climate: Emotional tone of the group.
- Vision and core values: Shared purpose and guiding ethics.
- Work attitude: How we show up for each other.
- Stakeholder relationship: From transactional → participatory → co-creative.
Teal culture: Trust, wholeness, openness to feedback.
Bottom Right: Collective – Exterior
(Products · Processes · Structures)
“What we do together.”
Covers:
- Organization structure: From hierarchy → flat → network → fractal.
- Flow of information: From top-down → open flow → distributed transparency.
- Resource efficiency: From cost-saving → sustainability → regeneration.
- Products & services: From profit-driven → meaningful → evolutionary.
- Salary: From control → performance-based → self-set, transparent.
Teal organization: Distributed power, continuous learning, adaptive networks.
🔁 Inner Evolution Themes Across the Rings
At the center of the circle, personal and collective consciousness evolve through layers:
1. Impulsive (Red) Center
- Focus: Survival, power, dominance.
- Emotions: Fear, anger, control.
- Leadership: Authoritarian, instinctual.
- Relationships: Hierarchical dependence.
2. Conformist (Amber) Ring
- Focus: Rules, loyalty, and structure.
- Emotions: Duty, faith, belonging.
- Leadership: Command through hierarchy and authority.
- Relationships: Role-based, formal.
3. Achievement (Orange) Ring
- Focus: Success, innovation, measurable outcomes.
- Emotions: Pride, ambition, efficiency.
- Leadership: Strategic, competitive.
- Relationships: Contractual, performance-driven.
4. Pluralistic (Green) Ring
- Focus: Empowerment, equality, values.
- Emotions: Compassion, empathy, inclusion.
- Leadership: Servant leadership, participatory decision-making.
- Relationships: Emotional, consensus-oriented.
5. Evolutionary (Teal) Outer Ring
- Focus: Self-management, purpose, wholeness.
- Emotions: Peace, trust, inspiration.
- Leadership: Stewardship and distributed authority.
- Relationships: Authentic, co-creative, fluid.
🔸 Arrows and Crossroads
- The horizontal axis shows interior ↔ exterior integration:
Transformation must occur in both inner consciousness and outer systems.
- The vertical axis shows individual ↔ collective interplay:
Personal evolution reflects in collective culture.
- At Teal, these become unified: inner alignment = outer coherence.
🧠 Summary Interpretation
The map teaches that:
- Every organization mirrors the consciousness of its members.
- Growth requires evolution in all four quadrants — not just better tools, but deeper awareness.
- The Evolutionary Teal paradigm is where purpose leads, ego dissolves, and organizations behave like living systems.
- Fear-based leadership (Red/Amber) evolves into trust-based collaboration (Green/Teal).
- Success becomes measured not by profit, but by collective well-being and meaningful contribution.
💬 Condensed Summary for Presentation
- Left side (Interior): Mindset, emotions, and shared values.
- Right side (Exterior): Skills, behavior, and organizational systems.
- Top half (Individual): How people think and act.
- Bottom half (Collective): How groups create culture and structures.
- Teal Zone: The future of work — self-managed, purpose-driven, emotionally intelligent organizations.
